How hospitality venues fill last-minute shifts

Tactics from bar and restaurant managers on building a bench of casual workers who are ready to cover when someone calls out sick.

The Friday 3pm problem is real. Someone calls out. You have a dining room opening in four hours. The group chat has gone quiet.

Venues that handle this well have done one thing differently from the ones that scramble: they built a bench before they needed it.

What a bench looks like. A bench is a list of ten to thirty people who have worked for you, done a good job, and said yes to being contacted for future shifts. It's not a casual pool managed by an agency. It's a list you own, built from past hires.

How to build it. Every time you hire someone through a shift board, mark them hired and reply to their email. At the end of their shift, if they were good, send a short note: 'Thanks for last night — we'd love to have you back. Reply here if you want to be on our list for future shifts.' Most people who were a good fit say yes.

The posting strategy. Post on the board a week before you expect to need someone, not the day of. 'Friday and Saturday evenings, ongoing' gets you more replies than 'tonight only, urgent'. Even if you only need one person this week, the replies from a forward-looking post seed your bench.
